Assist, Recommend or Decide: Choose the Right Level of AI Delegation
Editorial owner: Yumea · Published and reviewed on · Next review
Many AI projects debate the model before defining the power given to the system. Yet the same prediction quality may be acceptable for preparing a case and dangerous for executing a decision. Delegation level must be an explicit product choice.
Level 1: assist
The system retrieves, summarizes, classifies or drafts. A person remains responsible for the decision and can see the evidence needed to make it.
Examples include summarizing notes, extracting information, drafting a message and preparing a checklist. This is often the best starting point while a team is still learning the task and its failure modes.
Level 2: recommend
The system compares options and favors one. A person approves, but the recommendation strongly shapes attention.
This requires alternatives, reasons, sources and uncertainty. A one-click approval is not necessarily meaningful supervision.
Level 3: decide within bounds
The system chooses or acts within a defined scope: maximum amount, authorized category, confidence threshold, excluded population or reversible action. Exceptions are handed off.
Autonomy depends on versioned, observable rules. It should be removed when data, permissions or performance leave the approved range.
Level 4: decide with material effect
The agent triggers a sensitive or hard-to-reverse action. This requires specific justification, independent controls and a strong appeal path. In many situations, it should not be automated at all.
Technical possibility is not a legitimate reason to delegate power.
The decision matrix
Assess six dimensions:
- Impact on a person, money, right or relationship.
- Reversibility of the action in practice.
- Evidence quality and source freshness.
- Error detectability before harm occurs.
- Appeal and time to correction.
- Evaluation maturity on representative cases.
Low impact, high reversibility and visible errors favor assistance or bounded autonomy. High impact, low reversibility or late detection point back toward controlled recommendation or a human decision.
Climb the ladder through evidence
Do not move directly from prototype to autonomous execution. A healthy sequence is:
- observation mode: AI produces output without affecting action;
- assistance mode: people use and correct the work;
- recommendation mode: decisions and outcomes are compared;
- bounded autonomy: only cases meeting explicit criteria are executed.
Each step needs a metric, a minimum number of cases and a rollback threshold.
Measure delegation quality
Model accuracy is insufficient. Track corrections, passive approvals, cancelled actions, actual time saved, exceptions, appeals and business outcomes.
Autonomy that shortens initial handling but increases rework or harm is not productivity.
Fact, inference and hypothesis
Direct fact: risk depends on the use and effect of an output, not only on the model.
Inference: an explicit delegation ladder improves discussion across product, operations, engineering and compliance.
Hypothesis to test: starting with assistance creates useful real-world error data faster and reveals which cases should later be automated.
FAQ
Does human approval mean the AI is not deciding?
Not always. If the interface strongly anchors one option and approval becomes routine, the system may have decision-level influence.
When should automatic action be allowed?
When scope is bounded, errors are detectable, actions reversible, permissions clear and evaluations representative enough.
Can autonomy be reduced after launch?
Yes. This should be designed before launch through explicit thresholds and a withdrawal mechanism.
